I'm afraid your calculations are way off, since episode eight adapted the end of the FIRST LN volume, making it eight episodes per volume, or 1.5 volumes per cour.

The only question in my mind is if it's going to go into the fourth volume (which I haven't read since I'm following the official releases) or stay at the third, which would work mathematically but I don't know if it would pacing-wise.

I don’t understand, then. The current pace is 1.5 volumes per cour, which is not “2 to 4”.

I mean a Light Novel series would almost never just adapt the first volume and they most certainly wouldn't adapt half a volume unless it is a 2 cour series which this is.

The rare exception is if the volume contains side stories or story that are set in different time period. An example of this the Haruhi series where one volume contain 3 different stories in several different time periods. SAO did the same thing, with the second episode adapting the start of the second volume up until the time that Kirito caught the rabbit and joined the Knights.

24 episodes = 3 LN volumes, 8 or 9 manga volumes, I'd guess. It's possible that they'll get slightly past Chybardis and include the whole diplomacy stuff with Dwargon at the end.
